What are founders using instead of Intercom for customer support?
While building and researching tools for startups, I noticed that customer support software can become a difficult decision for early-stage teams.
Many founders start with popular platforms like Intercom, but as the team grows, pricing, flexibility, and control become important factors to consider.
I have been exploring open-source customer support options because they give startups more control over their data, customisation, and workflows.
I would love to learn from other founders here:
What customer support tool are you currently using?
Have you tried any open-source alternatives to Intercom?
What is the biggest factor you consider when choosing support software: cost, integrations, AI features, or flexibility?
Would appreciate hearing your experiences and recommendations.

Great point, Intercom’s pricing model quickly turns into a heavy tax as a startup scales. A lot of founders are pivoting to Chatwoot as a self-hosted, open-source Intercom replacement to keep full control over customer data and custom AI pipelines, while others lean toward developer-first options like Plain or flat-rate SaaS like Crisp. Ultimately, the choice comes down to balancing software costs against the engineering bandwidth required to maintain self-hosted infrastructure versus paying for managed convenience.
Thanks for sharing your experience. I agree that the biggest challenge with open-source alternatives is finding the right balance between flexibility and the resources needed to maintain them.
Chatwoot is definitely an interesting option for teams that want more control over customer data and workflows, while tools like Crisp can be a better choice for those who prefer a simpler managed solution.
I think the best choice depends on the startup’s technical capacity, budget, and how much customisation they actually need. For early-stage teams, reducing complexity while keeping room to scale is usually the key factor.
Curious to know, have you found Chatwoot easier to maintain compared with other self-hosted options, or does the setup still require significant technical effort?
Nice question. I’ve been looking at this space too, and I think the Intercom alternatives are interesting because early-stage founders usually don’t need the full Intercom stack yet. I’m more interested in tools that give you solid ticketing, knowledge base and automation without locking you into a growing bill.
Open-source is especially compelling if you’re willing to own more of the setup. The trade-off there is whether the control is actually worth the maintenance overhead.
Thanks for sharing your thoughts. I agree that for early-stage founders, having control over data and workflows can be a big advantage, but the maintenance side is definitely something to consider before going fully open-source.
I was also exploring different open-source options and compared some of the popular choices, including their pros, limitations, and ideal use cases for startups here: https://imperialaitools.com/alternative/open-source-intercom-alternatives/
Would be interesting to know which open-source tool you think has the best balance between flexibility and ease of use.
